How will I know if you’re grumpy? How can I help you when you’re grumpy?” in their first one-on-ones.Both sides of the one-on-one should take notes. It makes us better listeners. It reminds us of what was discussed and keeps us accountable to what action items were discussed for future one-on-ones. Doc Norton, software consultant expert, said he emails a summary with action items to his employees after one-on-ones, so that they know he is committed to their growth and that he plans to follow-up on what was discussed: “The One on One session will grow meaningless if issues are shared, but no resolve is realized.”Above all, it’s important to be flexible with the discussion. You can’t quite put your finger on it, but you’re a bit uncomfortable with this person. She says all the right things, her resume is great, she’d be a perfect hire for this job - except your gut tells you otherwise.Should you go with your gut?In such situations, your default reaction should be to be suspicious of your gut. Research shows that job candidate interviews are actually poor indicators of future job performance.Unfortunately, most employers tend to trust their guts over their heads and give jobs to people they like and perceive as part of their in-group, rather than simply the most qualified applicant. In other situations, however, it actually does make sense to rely on gut instinct to make a decision.Yet research on decision-making shows that most business leaders don’t know when to rely on their gut and when not to. While most studies have focused on executives and managers , research shows the same problem applies to doctors, therapists and other professionals.This is the kind of challenge I encounter when I consult with companies on how to better handle workplace relationships. Research that I and others have conducted on decision-making offers some clues on when we should - and shouldn’t - listen to our guts.The gut or the headThe reactions of our gut are rooted in the more primitive, emotional and intuitive part of our brains that ensured survival in our ancestral environment. Tribal loyalty and immediate recognition of friend or foe were especially useful for thriving in that environment.In modern society, however, our survival is much less at risk, and our gut is more likely to compel us to focus on the wrong information to make workplace and other decisions.For example, is the job candidate mentioned above similar to you in race, gender, socioeconomic background? Even seemingly minor things like clothing choices, speaking style and gesturing can make a big difference in determining how you evaluate another person. According to research on nonverbal communication, we like people who mimic our tone, body movements and word choices. Our guts automatically identify those people as belonging to our tribe and being friendly to us, raising their status in our eyes.This quick, automatic reaction of our emotions represents the autopilot system of thinking, one of the two systems of thinking in our brains. It makes good decisions most of the time but also regularly makes certain systematic thinking errors that scholars refer to as cognitive biases.The other thinking system, known as the intentional system, is deliberate and reflective. It takes effort to turn on but it can catch and override the thinking errors committed by our autopilots. This way, we can address the systematic mistakes made by our brains in our workplace relationships and other areas of life.Keep in mind that the autopilot and intentional systems are only simp lifications of more complex processes, and that there is debate about how they work in the scientific community. However, for everyday life, this systems-level approach is very useful in helping us manage our thoughts, feelings and behaviors.In regard to tribal loyalty, our brains tend to fall for the thinking error known as the “halo effect,” which causes some characteristics we like and identify with to cast a positive “halo” on the rest of the person, and its opposite the “horns effect,” in which one or two negative traits change how we view the whole. Psychologists call this “anchoring,” meaning we judge this person through the anchor of our initial impressions.Overriding the gutNow let’s go back to our job interview example.Say that the person went to the same college you did. You are more likely to hit it off. Yet, just because a person is similar to you does not mean she will do a good job. Likewise, just because someone is skilled at conveying friendliness does not mean she will do well at tasks that require technical skills rather than people skills.The research is clear that our intuitions don’t always serve us well in making the best decisions (and, for a business person, bringing in the most profit). Scholars call intuition a troublesome decision tool that requires adjustments to function properly. Such reliance on intuition is especially harmful to workplace diversity and paves the path to bias in hiring, including in terms of race, disability, gender and sex.Despite the numerous studies showing that structured interventions are needed to overcome bias in hiring, unfortunately business leaders and HR personnel tend to over-rely on unstructured interviews and other intuitive decision-making practices. Due to the autopilot system’s overconfidence bias, a tendency to evaluate our decision-making abilities as better than they are, leaders often go with their guts on hires and other business decisions rather than use analytical de cision-making tools that have demonstrably better outcomes.A good fix is to use your intentional system to override your tribal sensibilities to make a more rational, less biased choice that will more likely result in the best hire. You could note ways in which the applicant is different from you - and give them “positive points” for it - or create structured interviews with a set of standardized questions asked in the same order to every applicant.So if your goal is to make the best decisions, avoid such emotional reasoning, a mental process in which you conclude that what you feel is true, regardless of the actual reality.When your gut may be rightLet’s take a different situation. Say you’ve known someone in your work for many years, collaborated with her on a wide variety of projects and have an established relationship. You already have certain stable feelings about that person, so you have a good baseline.Imagine yourself having a conversation with her about a potenti al collaboration. For some reason, you feel less comfortable than usual. It’s not you - you’re in a good mood, well-rested, feeling fine. You’re not sure why you’re not feeling good about the interaction since there’s nothing obviously wrong. What’s going on?Most likely, your intuitions are picking up subtle cues about something being off. Perhaps that person is squinting and not looking you in the eye or smiling less than usual. Our guts are good at picking up such signals, as they are fine-tuned to pick up signs of being excluded from the tribe.Maybe it’s nothing. Maybe that person is having a bad day or didn’t get enough sleep the night before. However, that person may also be trying to pull the wool over your eyes. When people lie, they behave in ways that are similar to other indicators of discomfort, anxiety and rejection, and it’s really hard to tell what’s causing these signals.Overall, this is a good time to take your gut reaction into account and be mo re suspicious than usual.The gut is vital in our decision-making to help us notice when something might be amiss. The infamous snoring partner has appeared in several recent studies  detailing the key factors keeping many Americas perpetually shy of a full night’s rest. Thirty-nine percent of respondents in Saatva’s survey said they find their partner’s snoring “irritating.”  Females showcased a significantly lower tolerance than male participants with 55% of women expressing frustration at their bellowing bedfellow versus 33% of men.   Below are the things that most annoyed partners in the boudoir:1. Snoring (39%)2. Stealing Covers (22%)3. A partner that wants to cuddle too often in bed (11%)Sometimes any one or all of these habits are simply too much to overcome. Fourteen-percent of couples reported occasionally sleeping in different beds while 23% of couples reported  often  sleeping in different beds â€" with 10% of married couples that lived in the same home reported doing so. Respondents 54 and older were found to be 15% less likely than 25 to 34-year-olds to share a bed with their spouse or partner.For those that chose to sleep alone, for whatever reason, nearly half preferred to do so with two pillows, though 20% reported sleeping with as many as four.  Some partners can’t be turned away, however. Of the 1,097 people surveyed, a whopping 60% reported sleeping with an animal â€" 30% cuddled with dogs, 27% with cats and 10% said they slept with multiple animals in addition to their human partner.Plush it real goodSixty-six percent of the respondents in Saatva’s sleep survey reported occasionally sleeping in the nude, while 20% said they make a habit of it. Male surveyees tended to do so more than ladies. Of those that reported always sleeping in the nude, 20% said they preferred to do so when it is particularly warm, compared to the 10% that liked to snooze buck and chilly. On balance, the survey participants liked sleeping in cooler environments . Men were slightly more sympathetic to a warmer setting than women (22% versus 18% respectively.)Firmness (of mattress) was actually found to be a divisive factor amongst couples. One in three respondents said they got into arguments with their significant other over the plushness, or lack thereof, of their shared pad. Twelve percent of respondents favored a firm mattress, with men being 5% more likely than women to feel this way. Thirty-percent said they like it plush, though the vast majority (58%) favor a firm mattress with a plush top. Sometimes, however, these expressions of our individuality go against our employers rules or workplace norms. Whether through official or unofficial policy, our employers may expect us to dress or speak a certain way, or more likely, to avoid what they consider inappropriate behavior. Not everyone agrees that one should conform to their employers expectations. The ability to be themselves everywhere, including at work, regardless of what others think, is a value they hold dear. These people arent wrong, but the belief that an employer shouldnt have a say over inappropriate behavior could be. Youre Wearing That?! Do you like to express yourself through your attire? If your employer has a dress code, it is essential to follow it. It is also necessary to wear clothing that is considered right for your industry. Adding your individual style to that is usually okay, but flouting the rules or norms is not. It could send a message to your boss, coworkers, and customers that you dont take your work seriously. Examples of attire that could be considered inappropriate for work may include clothing that is too casual (leggings and sweatpants, shorts, and ripped jeans), show too much skin, or is unkempt. Some may consider this unfair but whether it is or isnt is irrelevant. When there are rules, you must follow them, or work to change them. If expressing yourself through your clothing style is extremely important to you, rather than bristling under the restrictions of what may be too conservative a work environment for your tastes, instead look for a job that allows you to wear the type of attire you desire. It is, in fact, one of the factors you should consider when choosing an occupation or evaluating a job offer. Some types of clothing are inappropriate for particular work environments and occupations but are perfectly fine for others. For instance, an associate in an accounting firm wearing a tank top that shows off his tattoos would stand out like a sore thumb, but a graphic artist working in an advertising agency who dresses similarly would probably fit right in. You Said What?! Many employers consider using profanity in the workplace inappropriate behavior. While cursing has become somewhat commonplace in todays society, they form negative opinions of anyone who regularly drops the F-bomb or other swear words at work. They think it shows a lack of professionalism. Even employers who arent offended may worry their customers and clients will be. The effect on their bottom line is enough to make them want to put a stop to the behavior or get rid of the offender. If your boss is among them, self-censorship is necessary. Disregarding your employers concerns could affect your ability to advance or hold onto your job. You may also have coworkers who cringe when they hear foul language. In social situations, they can choose to stay away from someone who uses foul language, but at work, they are a captive audience. Try your best to avoid behaviors that annoy coworkers. A harmonious work environment is more important than being able to use profanities on the job. If you side with the assistant, it’s a valuable reminder to not go years with being underpaid and undervalued.According to the Vance biography portrayal, Mary Beth Brown was more than just an executive assistant to Musk; she was also someone who made business decisions for his companies. And by 2014, she had decided she would like to be paid as more than an assistant.Musk: Before you get this raise, I’ll do your jobIn the biography, Brown decided that she wanted to be paid like a SpaceX top executive. When she went to Musk about a raise, he said he was open to the idea - but first, he would conduct an experiment to decide if she merited an executive salary.For the next few weeks, Musk gave Brown time off and took over her duties. When you first start out on Google Calendar,  you’re given one calendar to start with - it’s the one with your name under “My calendars.” So if you want to use your calendar for multiple things (ex: managing your actual schedule, planning periods of heads-down working and scheduling repeating reminders), you only have one place to do it. But when you’re only working with  one calendar, all of those things get treated equally - meaning you can’t quickly and easily pull up the non-repetitive, important tasks you have for the day. To combat this, just create a new calendar for each part of your life you’d like to keep track of on your Google Calendar. To create a new calendar, click the little arrow next to “My calendars,” and you’ll see an option to “Create new calendar.” Select that, choose  your desired calendar options, and then voil! You’ve got yourself another  calendar. Pro Tip:  You can even color-code each calendar to make it easy for you to pick out what you’ve got to do each day. Maybe we’re all working off one Google Doc, or perhaps  we’re pouring over an intricate spreadsheet . Regardless, it’s best to make sure that all attendees have the materials they need before the meeting begins. Google Calendar can help. Using a feature in Google Calendar Labs, you can actually attach files directly to your event, so people don’t have to go hunting in their inbox for relevant info.  Here’s how you set it up: First, you have to enable this feature in Google Calendar Labs. To set it up, use the  same steps as above. Remember the time you tried to email a large group of people about an event? Maybe you were trying to coordinate a team outing - or just let everyone know they should bring their laptops to the all-hands meeting. Regardless, I bet it was annoying to try to figure out who was actually going to the event and ensure you didn’t forget anyone. Well, this Google Calendar feature will come in handy next time. As long as you’ve added everyone to the event that needs to go, you can easily email everyone in the group by going  into the event details and choosing “Email Guests,” which is located  above the attendee list. Then, an email compose box will come up. Simply type in your message and hit send! I wish I’d known about this  feature the last time I got coffee with someone in downtown Boston. We agreed to meet at Starbucks… but thanks to the multitude of Starbucks locations in Boston, our conversation went something like this: “Okay, so let’s meet at the one on State Street,” I said. “Oh, the one by the Court House?” he asked. “Well, it’s kinda by the Court House, but further down State Street,” I replied. “Oh, you mean the one by Downtown Crossing?” he clarified. Logistics can get fuzzy without a specific address. Thankfully, Google Calendar has a feature that’ll fix all that.  Instead of having the back-and-forth, I could’ve just sent my friend a calendar invite with the specific address in the “Where” box. It integrates with Google Maps so it’s super easy to figure out where you’re meeting and how to get there. As you probably can tell by now, I love Google Calendar… but there is one feature I absolutely hate. If you  have your Google Calendar open as a  tab  in your browser when  it’s 10 minutes before your next event, the 10-minute notification interrupts everything you’re doing and   takes over  your screen. Forget about what you were working on - Google Calendar will suddenly surface its tab with a big pop-up alert coupled with an annoying sound. It’s the worst. Luckily, there’s a Google Calendar Lab feature that you can use to make notifications much less annoying: it’s called “Gentle Notifications.” Instead of interrupting your work, you’ll just get a satisfying *ping* and the page title of your Google Calendar tab will flash the name of the event. (I’ve also got the desktop notification enabled and would highly recommend it.) Ever thought about instigating  â€œoffice hours” so other  folks in your company can book time with you? Or are you a  part-time  consultant with limited hours to book meetings? Or do you want to limit the times your team can book time with you to certain times of day? If you said “yes” to any of the above, then you should definitely think about  using Google Calendar Appointments. Basically, this feature lets you carve out Appointment slots on your calendar and then share the Appointment calendar link with select people. When they click your Appointment calendar link, they can choose from any of your available options. If they find a time they like, all they have to do is select it - and voil, it’s booked right on your private calendar with the information you need for the meeting. To set up your Appointments, click on a slot you’d like to carve out, just like you’d do for a typical event. But before you start filling out the event details, click “Appointment Slots” (it’s next to “Event” at the very top of the pop-up). New options will appear. This pattern became increasingly obvious as the diaries came in from all the teams in our study.  People’s inner work lives seemed to lift or drag depending on whether or not their projects moved forward, even by small increments. Small wins often had a surprisingly strong positive effect, and small losses a surprisingly strong negative one.  We tested our impressions more rigorously in two ways. Each confirmed the power of progress to dominate inner work life.And it didn’t just affect motivation.  Progress also inspired joy:In an analysis of knowledge workers’ diaries, the authors found that  nothing contributed more to a positive inner work life (the mix of emotions, motivations, and perceptions that is critical to performance) than making progress in meaningful work. If a p erson is motivated and happy at the end of the workday, it’s a good bet that he or she achieved something, however small. If the person drags out of the office disengaged and joyless, a setback is likely to blame.2) Heavy time pressure kills creativity. But zero pressure is lousy tooHeavy time pressure  kills creativity  and morale. On the other hand, having no deadlines made people bored. Although occasional time pressure for short periods can be exhilarating, using extreme time-pressure to stimulate positive inner work life, for weeks on end or even in the short run, is playing with fire.  If managers regularly set impossibly short time-frames or impossibly high workloads, employees become stressed, unhappy, and unmotivated- burned out. Yet, p eople hate being bored. It was rare for any participant in our study to report a day with very low time pressure, such days- when they did occur- were also not conducive to positive inner work life. In general, then, low-to-moderate time pressure seems optimal for sustaining positive thoughts, feelings, and drives.Heavy time pressure had such a negative effect  it could reduce creativity for *days*:We found that on days of the most extreme time pressure, the professionals in our study were 45 percent less likely to come up with a new idea or solve a complex problem. We looked at specific emotions as well as overall mood (the aggregate of a person’s positive and negative emotions during the day). Across all study participants, there was a 50 percent increase in the odds of having a creative idea on days when people reported positive moods, compared with days when they reported negative moods.And:We even found a surprising carryover effect showing that creativity follows from positive emotion.  The more positive a person’s mood on a given day, the more creative thinki ng he did the next day- and, to some extent, the day after that- even taking into account his moods on those later days.  This may be due to what psychologists call an incubation effect.
